E-commerce retailer: online storefront, warehouse fulfilment and finance split across separate systems

A Sydney retailer selling online through Shopify, managing stock and dispatch in a warehouse platform, and handling finance in Xero. Orders were growing steadily, but the operating model had not kept pace with the increase in volume.

The team was downloading orders, updating warehouse records, creating financial entries and checking stock movements across three different systems. The process worked when volumes were smaller, but it was now absorbing too much staff time and creating avoidable errors.

The business did not need a new platform. It needed the existing stack to behave like one system, with orders, stock and invoice data flowing in the right sequence without constant human correction.

The Challenge

What needed to change

Order processing was fragmented. New Shopify orders needed to appear in the warehouse system quickly enough for same-day fulfilment, while finance still needed complete and accurate invoice data inside Xero.

Inventory timing was a second problem. Stock updates were landing late or being checked manually, which meant customer-facing stock visibility in Shopify was not always aligned with warehouse reality during busy periods.

The business also needed resilience around exceptions such as partial fulfilment, cancelled orders and address corrections. A simplistic sync would have reduced some admin, but it would still have left the team cleaning up the hard cases by hand.

The Solution

What we built

We built an order and inventory integration across Shopify, the warehouse platform and Xero so sales, fulfilment and finance moved in sequence, with exception handling for the scenarios that usually break a retail workflow.

Order Flow Automation

New paid Shopify orders were pushed into the warehouse platform with the data needed for picking, packing and dispatch. Dispatch updates then flowed back to downstream systems automatically.

Inventory Sync

Warehouse stock changes were synchronised back to Shopify on a controlled schedule so customer-facing availability tracked more closely with what was actually on hand.

Finance Posting

Order and fulfilment data were transformed into clean Xero records so finance had consistent revenue and reconciliation data without manual re-entry from the operations team.

Exception Workflow

Partial shipments, cancellations, stock mismatches and failed updates were surfaced in a review queue so staff could resolve exceptions quickly instead of hunting through three systems.

How it works

Current-state mapping

We documented how orders moved from checkout to dispatch to finance, including the points where staff were manually filling gaps between the systems.

Order, inventory and invoice flows were designed with explicit event handling so each system updated in the right order and did not overwrite critical state.
